A mediados de 1838, cuando los milicianos mexicanos se negaron a pagarle la cuenta al pastelero monsieur Remontel, éste entró de inmediato en cólera por cuanto había preparado su pastelería deteniéndose en cada detalle, preocupado de reflejar la perfección de la repostería francesa en Ciudad de México (D.F.) y no estaba dispuesto a ser ofendido con semejante agravio.
Por eso no dudó en reclamar rápidamente al embajador de Francia en México, el barón Deffaudis. Por su parte, el embajador, considerando la afrenta como un asunto de Estado, exigió una extraordinaria compensación para el pastelero por parte del Estado de México: $ 60.000 mexicanos de la época, una suma importantísima.
El entonces presidente de México, Anastasio Bustamante, no tomó en cuenta el reclamo por considerarlo un “detalle”. Nada importante. El embajador de Francia viajó a su país natal y regresó con una Armada que acabó bombardeando el fuerte de San Juan de Ulloa y apresando varias embarcaciones. Finalmente, el Presidente Bustamante accedió a pagar la suma de 60.000 pesos mexicanos y así recuperar la paz para la nación.
La historia nos enseña que ignorar los detalles, como pagar la cuenta de un pastel, pueden hacer muy costosas las iniciativas que, de otra manera, serían sencillas de hacer.
Ese es precisamente el problema que enfrentan los gerentes que quieren cambiar su empresa de tradicional a digital. Pasan, casi siempre, por alto lo que ellos llaman “detalles”. El desierto está lleno de granitos de arena.
“Detalles” que, por el contrario, consideramos elementos clave. Por ejemplo:
- Incorporar a cada miembro de la empresa en el nuevo desafío, el cambio digital;
- Comunicar permanentemente los “por qué” del cambio;
- Informar los avances, retrocesos y la nueva visión;
- Movilizar a las personas a cambiar, aunque sea gradualmente.
Pasar por alto estos “detalles” puede desatar una guerra innecesaria con una serie de detractores al cambio, personas que además de resistirse, promoverán la resistencia.
¿Para qué entrar en una guerra de pasteles?
Muchas personas creen erróneamente que esta transformación sólo tiene relación con la incorporación de tecnología a nuestras labores diarias, pero es mucho más que eso. Este gran cambio nos lleva a repensar lo siguiente:
- El modelo de negocios;
- La estructura de la organización;
- Los nuevos cargos y roles; y
- Las funciones y procesos.
Una transformación tan profunda demanda cambiar los procesos y seducir a las personas para que colaboren.
Un ejemplo exitoso
Hasta hace unos años, la cadena de supermercados Walmart tardaba horas en la recepción de mercadería de sus proveedores. Tenía procesos y personas a cargo de recibir, revisar y anotar la cantidad y el tipo de productos, entre otras actividades. La información luego era entregada a un área encargada de traspasarla a los registros y archivarla para un adecuado control.
Hoy, sin embargo, Walmart cuenta con un dispositivo similar a un lector de código, que escanea a los camiones que ingresan a las bodegas de cualquiera de sus locales y registran automáticamente todo su contenido. Esta tecnología implicó cambiar todos los procesos previos y posteriores a la recepción de los proveedores, las personas y los roles. Y, lo más importante, lograron ahorrar tiempo, facilitando las entregas y obteniendo información en línea inmediatamente para su análisis y toma de acciones.
Motivación para el cambio
Adaptar una cultura digital en todos los trabajadores de una empresa no se logra de la noche a la mañana; necesita metodologías como las indicadas previamente en este artículo. Se trata de un proceso que requiere como primera condición la determinación de hacerlo. De esta manera, es importante que cada una de las personas entienda el porqué de esta transformación y los beneficios que traerá, no solo para la empresa, sino para todos.
¿Cuáles son esos beneficios?
- Aumenta la productividad;
- Mejora la gestión de los procesos;
- Más flexibilidad, capacidad de reacción y anticipación;
- Aumenta el conocimiento del entorno;
- Genera seguridad ante los cambios y la incertidumbre.
Todo lo anterior permite hacer más felices a los clientes internos y externos de la empresa, con un mejor servicio y una experiencia única.
El éxito de la transformación está en la motivación y participación de todo tu equipo de trabajo. No es un proceso rápido, pero los resultados serán notables.
